Driving Company-Wide Alignment with EOS Rollout and Team Coaching
Operational excellence isn’t just about systems. It’s about helping people thrive within the system. With EOS in place and people properly coached, a 25-year-old company unlocked a level of alignment and performance it had never seen before.
The Challenge
The company had no consistent operational framework and limited cross-departmental alignment. Sales goals were often missed, managers lacked structure for team development, and there were no standard rhythms for reviewing progress. Leadership needed a system to drive accountability and unify efforts across all departments.
The Solution
I stepped in mid-year as the EOS Integrator and stabilized execution immediately, helping the leadership team achieve an 80% Rock completion rate. With early traction established, we expanded EOS to the entire company by the second half of the year.
Key components of the rollout included:
- Launching department-level scorecards, tracked and reviewed weekly in newly established team meetings
- Coaching people managers to hold monthly check-ins focused on Company Rocks and team development
- Facilitating quarterly "Jam Sessions" to review team structure, shifting key personnel into roles that better fit their strengths
- Establishing a culture of clarity and follow-through with clear metrics and ownership
This framework created alignment from the top down and enabled consistent performance across teams.
